The Commoditization of Intelligence
Why Model Selection Is Not a Strategy

The AI conversation is dominated by model comparisons.
Benchmarks.
Context windows.
Leaderboard shifts.
Release cycles framed as breakthroughs.
Each new model launch is treated as a strategic inflection point.
It is not.
At the enterprise level, model superiority is becoming a tactical variable.
Structure is becoming strategic.
The noise around model supremacy
Frontier model comparisons dominate headlines.
Who leads in reasoning.
Who scores highest on coding tasks.
Whose context window is largest.
Whose multimodal stack is most advanced.
These deltas matter in research environments.
They matter at the frontier.
Sure, some models are better than others for different things.
But in most enterprise deployments, these differences are marginal.
The vast majority of business use cases do not operate at the edge of benchmark capability.
They operate at the edge of organisational complexity.
And that is a different constraint entirely.
The convergence of capability
The gap between top-tier models is narrowing.
Reasoning benchmarks cluster.
Latency improves across providers.
Multimodal capabilities become standard.
Context windows expand across the board.
Switching costs fall.
Open-source alternatives improve.
API access expands.
Inference pricing compresses over time.
The differences still exist.
But they are increasingly incremental.
When multiple providers can deliver “good enough” intelligence, the scarcity shifts elsewhere.
Where deployments actually fail
AI projects rarely fail because the model was insufficiently intelligent.
They fail because:
context was incomplete
data pipelines were fragile
governance was undefined
workflows were not redesigned
costs were not monitored
ownership was unclear
Intelligence without structure produces volatility.
Structure without intelligence produces inertia.
The leverage sits in their coordination.
Most AI disappointments are not model failures.
They are integration failures.
Intelligence is becoming abundant
When a resource becomes abundant, value migrates.
For decades, intelligence — in the form of specialised human expertise — was scarce.
Now, high-quality machine reasoning is accessible via API.
As supply expands, pricing pressure follows.
Inference costs decline over time.
Open models close capability gaps.
Competitive dynamics compress margins at the model layer.
This does not eliminate differentiation.
It relocates it.
Where differentiation is moving
Scarcity now lives in:
proprietary data
workflow integration
orchestration logic
access control
cost discipline
distribution
embedded context
A well-orchestrated average model will outperform a poorly integrated frontier model.
Because execution compounds.
Model deltas do not.
In real environments, the quality of:
routing logic
fallback mechanisms
human-in-the-loop design
monitoring systems
permission boundaries
determines performance more than leaderboard position.
The edge is architectural, not algorithmic.
The economic layer most ignore
At scale, token economics matter.
Routing decisions matter.
Fallback logic matters.
Latency tolerance matters.
Vendor concentration risk matters.
Cost predictability matters.
If every workflow routes to the most expensive frontier model by default, costs explode.
If no routing logic exists, performance degrades.
If no vendor diversification strategy exists, dependency risk accumulates.
Choosing a model is procurement.
Designing a resilient AI architecture is strategy.
One is about features.
The other is about control.
Governance is not compliance. It is control.
The next wave of AI failures will not be capability failures.
They will be control failures.
Data leakage.
Shadow deployments.
Unbounded experimentation.
Unmonitored access to sensitive systems.
Unclear authority over agent behaviour.
When intelligence flows through an organisation without boundaries, risk compounds faster than value.
Governance defines the perimeter of scale.
Without it, deployment remains experimental.
With it, intelligence becomes leverage.
The strategic implication
If intelligence is commoditising, advantage moves up the stack.
Not to model choice.
But to:
who controls orchestration
who owns proprietary context
who embeds AI into workflows
who controls routing logic
who defines access boundaries
who disciplines cost at scale
Model selection becomes tactical.
System design becomes structural.
This is not a small shift.
It changes where margin durability lives.
The question enterprises should be asking
The real question is not:
Which model should we use?
It is:
Where do we sit in the AI value chain?
Do we control our orchestration layer?
Do we own our data boundaries?
Do we manage routing logic internally?
Do we diversify vendor exposure?
Or are we renting intelligence through someone else’s architecture?
That decision shapes long-term control, cost structure, and strategic flexibility.
Final Thoughts
Model improvements will continue.
Benchmarks will fluctuate.
New releases will generate noise.
But strategically, the shift is already underway.
Intelligence is becoming accessible.
Structure is becoming decisive.
The companies that understand that shift will not obsess over models.
They will build systems.
